This is how I think about AI.
AI is a tool that assists employees, not replaces them. Effective AI use depends on clear standards, repeatable workflows, and continuous adaptation that fits the needs of a team, department, or organization. My AI Framework supports dynamic AI use across teams and departments under the umbrella of consistent ROI measurements. This allows AI use to scale responsibly and stay in scope.
AI Maturity Scale
This is how I assess where a team’s or department’s AI use is today.
Leveling up through the AI Maturity Scale requires structure, support, and expectations that match the stage a team or department is in.
Level 5- Adaptive
Organization is prepared to proactively adjust to external shifts in AI policy, investment trends, and hardware capabilities.
Level 4 – Integrative
AI use is embedded within operations, and the financial impact of dynamic AI use is clear.
Level 3 – Operational
Clear understanding of AI use per employee, team, and department.
Level 2 – Emerging
Organization provides the structure for clear AI training, ROI measurements, and project per employee, team, and department.
Level 1 – Ad Hoc
AI use is fragmented, training is individual-led, and project use is scattered without clear ROI measurements.
AI Adoption Feedback Cycle
This is how I determine AI use over time.
This cycle describes how AI moves from experimentation to a trusted workflow. Completing it guarantees that use cases and projects mature cleanly instead of drifting into uncontrolled adoption caused by scope creep.
Step 1 – Identify
Employees are surveyed to gain their level of understanding, trust, and confidence with AI. Then AI use cases are defined and documented with specific owners and guardrails.
Step 2 – Engage
Employees are trained in AI use, risk, and compliance. That training leads to understanding how to make AI use consistent, explainable, and reviewable per team and across departments.
Step 3 – Implement
AI use cases and projects have defined KPI’s that are directly tied to project outcomes.
Step 4 – Review
Each AI use case and project is reviewed per project end goal. It’s evaluated to determine if it’s ready to advance in the Maturity Scale, maintain as is, or be sunset.
Step 5 – Repeat
Following review, the project’s scope is either advanced, maintained, or sunset as needed within the maturity scale.
Completing the feedback cycle completes that stage, propelling the use case to scale and repeat at the next stage.
Measuring AI ROI
This is how I measure AI use.
AI success is measured by business outcomes, not shiny marketing campaigns.

- Determine the business objective.
- Choose the right KPI category. (Make $, Save $, or Mitigate Risk)
- Determine the baseline.
- Define the future state.
- Measure early, often, and cleanly.
- Translate KPI’s into financial impact. (NPV, IRR, MTTD, Compliance Score)
- End-to-End Review. (Advance, Maintain, or Sunset)
